Executive function: the management layer a planning system stands in for

Working memory, inhibition, flexibility: the processes that run the running of things. A reference entry on what the term actually covers, how it became a productivity buzzword, and why external systems genuinely help.

The short answer

Executive function is psychology's umbrella term for the processes that manage thought and action: holding information in mind (working memory), resisting the pull of the immediate (inhibition), and switching between demands (flexibility). Everyone's is finite and it varies between people and across a day. Planning systems help because they move executive work out of the head and into structure.

What it is, and where the model comes from

Executive function is not one thing but a family. The most-used scientific model, from Akira Miyake and Naomi Friedman's 2000 studies, identifies three related but separable core processes: updating (working memory: holding and refreshing information in mind), inhibition (overriding the automatic or tempting response), and shifting (moving between tasks and mental sets). Adele Diamond's widely cited 2013 review builds the higher functions (planning, reasoning, problem-solving) out of these three. The everyday translation: executive function is what you use to keep the plan in mind, not eat the biscuit, and change course when Tuesday changes, and each of those draws on capacity that is real, finite, and unevenly distributed between people and across any given day.

What the concept genuinely explains

Its explanatory value is the reframe. Chronic lateness, the unstarted task, the forgotten errand, and the abandoned system read, from outside, as character: lazy, careless, undisciplined. Read through executive function, they are load phenomena: the same person who cannot start a vague task starts instantly when it is concrete and cued, because “starting” was never one act but a stack of executive acts (recall it, sequence it, inhibit the alternative, initiate) that a good structure can carry instead. This is why externalising works, and the research on offloading agrees: what is written down no longer taxes working memory, what is scheduled no longer requires the deciding, and what will be surfaced no longer needs remembering. Where the term breaks

Two distortions, in opposite directions. Inflation: “executive dysfunction” has become internet shorthand for any friction with any task, which flattens a clinical-adjacent term into a mood and smuggles borrowed authority into ordinary productivity advice. Not every unstarted task is dysfunction; some tasks are just dull. Dismissal: the reverse error treats the whole construct as excuse-making, which the twin and neuroimaging literature does not support; the individual differences are real, substantially heritable, and not chosen. A GP-adjacent note held to this library's rule of describing rather than diagnosing: persistent, life-disrupting difficulty with organisation, initiation, and follow-through, especially with a lifelong pattern, is worth a conversation with a clinician rather than another productivity system; no article, and no app, is an assessment.

How it maps to the notice loop

A running planning system is executive function, externalised, verb by verb. Capture is working memory moved to paper (nothing held in mind, nothing lost). Noticing is monitoring delegated to structure (the renewal surfaces; nobody had to keep checking). Shaping in advance spends decision effort once, at a calm hour, instead of forty times in the day's traffic, which is inhibition's workload halved. And the review is flexibility on a schedule: course-correction made routine instead of crisis. That is the honest sense in which the loop helps most exactly where executive capacity is most stretched: not by strengthening the muscle, but by lightening what it must lift. Start with everything out of your head; the rest of the system is that move, repeated on a rhythm.
